How to Turn Your Novel into an Audiobook with AI (Free & Retail-Ready)

Audiobooks are the fastest-growing corner of publishing, and for years they were also the most expensive to enter — professional narration runs into thousands of dollars, or a royalty split that lasts the life of the title. AI narration has changed the maths entirely. Here's how to turn a finished manuscript into a retail-ready audiobook.

Why AI narration is finally good enough

Modern open-source text-to-speech models produce natural, listenable narration — steady pacing, sane pronunciation, consistent voice across hours of audio. Crucially, models like Kokoro run locally and are free to use, which means you can narrate an entire novel at zero per-word cost. No ACX, no narrator fees, no metered audio API bill.

That single fact is what makes audiobooks worth producing for every title, not just your bestsellers.

What a retail-ready audiobook actually contains

Stores don't accept "one big MP3." A submittable audiobook is a package:

  • Per-chapter audio files at retail spec (typically 44.1 kHz, ~192 kbps).
  • A chaptered .m4b — the standard audiobook container, with chapter markers so listeners can navigate.
  • Opening and closing credits — title, author, narration credit.
  • A retail sample — usually a ~3–5 minute excerpt for the store preview.

Getting these right is mostly a formatting and encoding job (this is where ffmpeg earns its keep), and it's very automatable.

Disclose AI narration honestly

Audiobook stores treat narration disclosure more strictly than ebook stores, and for good reason — listeners want to know whether a human or a synthetic voice is reading to them. Declare AI narration clearly and per platform. Note that Audible/ACX currently requires human narration, so AI-narrated titles go to the platforms that allow them rather than to ACX.

Where to sell an AI-narrated audiobook

Two strong, indie-friendly destinations:

  • Spotify for Authors — huge listener base, direct upload, growing audiobook push.
  • InAudio — wide distribution to many audiobook retailers and libraries from one upload.

Between them you reach most of the audiobook market without touching ACX.

Pair it with the ebook

Audiobooks convert best when they ship alongside the ebook and share the same cover and metadata. If you haven't set up wide ebook distribution yet, start with self-publishing your novel on KDP, Apple Books and Kobo — and if you're still drafting, write the novel with AI the right way first.

The one-command version

Producing per-chapter audio, encoding a chaptered .m4b, adding credits, cutting a retail sample and handling per-store disclosure is a lot of careful work for every title. Instawritr does all of it as part of the pipeline: it narrates the whole book with Kokoro, builds the retail package, and stages it to Spotify for Authors and InAudio alongside your EPUB.
